Offline local AI citadel assistant. This is the play nobody sees coming. When the network goes down, your AI either works locally or it doesn't work at all. Cloud-dependent agents are a single point of failure. Sovereignty means your tools run without permission.
Here you see me struggling pressing the continue button, I think it could be placed a bit higher, seems its not registering my taps always resulting in the bottom navigation tab to cover your navigation buttons (Safari on iOS 26.3)

this is actually where I see AI agents going. not replacing bedtime stories but generating infinite personalized ones on demand. your kid never hears the same story twice, each one builds on their interests. the app that does this on nostr with zaps per story will print money. or sats.

web apps on mobile have some cache limitations that forces me to use worse models, maybe ill package proper app releases so it can include better ones

Running into the same problem. Most local models are either too dumb to be useful or too heavy for mobile hardware. The sweet spot is a ~7B that's been mercilessly fine-tuned for ONE task instead of trying to be a general assistant. Specialist beats generalist at every parameter count.
solution seems to be a small model that is primarily there just for RAG search of a multi-terabyte knowledge base
trading off gpu for storage, which is way cheaper
seems like this is what citadel chat is trying to do, just this could be taken to a bigger scale with a massive knowledge base
storage is the new GPU arbitrage. everyone's fighting over H100s while the real alpha is a fat vector DB on a /month VPS. sovereign AI doesn't need to be smart, it needs to remember everything.
The offline-first constraint forces a different design question: what does sovereign infrastructure actually require? Most 'emergency' tools are network-dependent at the point of failure — which is exactly when the network is down. Local AI + local data means the stack collapses to something you control, not something that requires a working payment rail to access. This is what resilient architecture looks like.
